Modernizing Your CNC: New Machine vs. Retrofit Solutions

Modernizing Your CNC

New Machine vs. Retrofit Solutions

A guide to making the best long-term decision for your production and ROI when your machine’s control system is facing obsolescence.

The Challenge: The True Cost of an Obsolete Controller

As obsolete controllers age, they quietly cost you money. Production efficiency is lost to unexpected errors, unscheduled downtime, and the time your team spends developing manual workarounds.

When a critical component fails, the hunt begins for replacement parts that often are no longer manufactured. Even if a part is found, you face long lead times and high costs, all while your machine sits idle. An obsolete controller is a liability.

The C.R. Onsrud Solution: The FANUC Platform

C.R. Onsrud is committed to the longevity of your machine. While our early controllers were capable, we found those manufacturers did not offer the long-term parts availability our customers deserve. To match the robust build of our machines, we standardized FANUC controls, servos, and drives.

Whether you choose a new machine or a factory retrofit, the FANUC platform is the foundation of a reliable, long-term solution.

Why We Standardized on FANUC:
  • Unmatched Reliability: FANUC boasts an industry-leading 52 years of meantime between failures (MTBF).
  • Guaranteed Parts for Life: FANUC guarantees parts availability for the life of the controller. Unlike other systems, it will not become obsolete due to a lack of parts.
  • Global Market Leader: As the largest control manufacturer in the world (approx. 65% market share), the platform is stable, proven, and widely supported.
  • Engineered for CNC: FANUC systems are purpose-built for industrial CNC equipment, providing smooth, accurate, and complex multi-axis motion.
  • Seamless Compatibility: Controls are upward compatible, avoiding the programming and compatibility issues that plague PC-based systems during updates.
  • User-Friendly Interface: The system fully supports C.R. Onsrud’s powerful SeeNC® interface, which simplifies operation while still providing traditional FANUC screens.
Two Paths to Modernization

At C.R. Onsrud, it’s not about selling a product; it’s about providing the right solution. Here is a breakdown of the two paths to modernization:

Option 1: A New Machine with a Trade-In

A new machine is often the best choice for maximizing performance, leveraging new technology, and achieving the highest long-term return on investment (ROI).

Key Factors That Favor a New Machine:
  • Peak Performance & Accuracy: A new machine provides today’s cutting-edge feed rates, material removal rates, and cutting accuracy. A retrofit modernizes the controller, but it cannot make an older machine perform beyond its original mechanical design.
  • Access to New Technologies: Gain access to options that may not be available for your current machine, such as new spindle configurations, tool changers, or advanced features (e.g., automation).
  • Mechanical Condition: A retrofit does not fix worn mechanical components. If your machine’s linear motion systems, vacuum, or safety systems are also aging, a new machine is a wiser investment.
  • Significant Tax Advantages: Since 2025, federal tax incentives, such as Section 179 (up to $2,500,000 write-off) and 100% Bonus Depreciation, can save you tens of thousands of dollars.
  • Maximize Uptime: We can build your new machine while your old one continues to run, eliminating production downtime. (A 5-axis retrofit is estimated to take 3–4 weeks, plus shipping).
  • Logistical Savings: With a trade-in, you can often ship your old machine back on the same truck that delivers your new one.
  • Comprehensive New Machine Warranty: A new machine includes our full warranty, covering every component, not just the control system.
  • Trade-In Value: Your existing machine still has value. We can apply its trade-in value to the cost of your new machine.
Option 2: The C.R. Onsrud Factory Retrofit Program

If your machine’s mechanical components are in excellent condition but the controller is an end-of-life liability, a factory retrofit is a powerful way to extend its service life.

The C.R. Onsrud Retrofit Advantage:
  • We Built Your Machine: We are not a 3rd-party integrator. We have the original files, machine drawings, and engineering expertise to ensure the retrofit is done right.
  • A Factory-Quality Process: For 5-axis machines and those with dual process, we require that the machine be returned to our North Carolina facility for complete retrofit and retesting. This enables our entire production team to be involved, giving you access to specialized tools, parts, and engineering, all while performing QC throughout the process. An on-site retrofit in these cases would be less efficient and extremely expensive, requiring a large team at your facility for 3–4 weeks.
  • Avoid Future Obsolescence: Cheaper, PC-based retrofits will become obsolete again. Our FANUC retrofit moves you to a platform with a guaranteed lifetime parts-availability plan.
  • One-Stop Support: You receive comprehensive support from one company, C.R. Onsrud, for all your mechanical, electrical, and control systems. There’s no finger-pointing between a third-party integrator and the machine manufacturer.

For 3- and 4-axis machines, we come to your facility. You save on rigging and machine freight costs, get up and running faster, and have the added convenience of on-site training for your team.
How to Decide: Which Path Is Right for You?

A New Machine is likely your best option if you need higher performance (speed/accuracy), your machine’s mechanical components are also aging, or you want to leverage new technology and significant tax incentives.

A Retrofit may be a great fit if your machine’s mechanical systems are in excellent condition, but the controller has become a critical point of failure. It is also an excellent way to leverage your Capital Expenditure (CapEx) budget to extend the life of a proven asset.

Going Beyond The Control: Transforming Machine Metrics into Actionable Insight

One of FANUC’s quieter advantages is FOCAS — FANUC’s open CNC API specification. Every modern FANUC controller can stream operational data (feeds, speeds, alarms, axis loads, program names, override settings) through FOCAS to any software that knows how to ask. Osync Machine Analytics is built specifically for this layer: it reads FANUC FOCAS natively, captures the data without bolt-on sensors, and turns it into dashboards and Machine Replay records that operators and managers can both use. A FANUC machine that isn’t streaming through FOCAS is a FANUC machine running blind.

The Next Step: A Formal Consultation

The next step is a formal consultation. Our team will review your specific machine configuration, discuss your production goals, and provide a detailed cost-benefit analysis for both options.

Our goal is to be your long-term partner. If, during our analysis, it becomes clear that a new machine offers better economic value than a retrofit, our team will proactively advise you of this to ensure you make the most informed decision.
